My competitor is cited by AI and I’m not: analysis and action plan

You ask ChatGPT or Perplexity a question about your industry, and your competitor shows up. Not you. This isn’t luck or chance: it’s the result of a measurable strategy. And most importantly, it’s fixable.
2025-2026 market data is clear: brands cited in AI Overviews enjoy a 35% higher organic CTR than those that don’t appear. While your competitor captures that qualified traffic, your website stays in the shadows.
Why your competitor is cited and you’re not
AI models don’t pick their sources randomly. They evaluate each page on four main criteria: entity clarity (who are you?), structured data (Schema.org), content freshness, and external authority signals.
Your competitor likely has Organization JSON-LD schema, FAQPage markup on key pages, and consistent mentions across the web. Pages with FAQ schema show a 41% citation rate, compared to just 15% without. The gap is massive.
The "Citation Cliff": the freshness drop-off
76% of AI-cited pages had been updated within the last 30 days. If your last edit was 6 months ago, you’re out of the race. AI models favor recent, structured, and trustworthy sources.
The difference between a cited site and an ignored one isn’t product or service quality. It’s technical readability for AI. Your competitor isn’t necessarily better: they’re simply better structured to be understood by LLMs.
How to analyze your competitor’s AI strategy
Before fixing anything, you need to understand the gap. Here’s how to dissect your competitor’s AI presence in 20 minutes.
1. Test the same queries on 3 platforms
Ask 5 typical customer questions on ChatGPT, Perplexity and Gemini. Note who gets cited each time. If your competitor appears 3 out of 5 times and you get zero, the problem is confirmed.
2. Analyze their robots.txt
Go to competitor.com/robots.txt. Check if they allow GPTBot, ClaudeBot, PerplexityBot and GoogleBot-Extended. If yes and you don’t, there’s your first cause.
3. Check their structured markup
Use Google Rich Results Test on their key pages. Look for Organization, FAQPage, HowTo, Article. Compare with your own results.
4. Compare content freshness
Check when their main pages were last updated. Modification dates are often in meta tags or XML sitemaps.
5. Look for their llms.txt file
Test competitor.com/llms.txt. If the file exists, your competitor already has a head start on AI governance.
8-step action plan to overtake your competitor
Each step is ranked by impact level. Start with critical actions, then work your way down.
1. Audit your current AI visibility
CriticalEstablish your baseline: how many queries cite you? On which platforms? What’s your score compared to your competitor? Without an initial measurement, you can’t track progress.
2. Fix your robots.txt
CriticalRemove any "Disallow" for GPTBot, ClaudeBot, PerplexityBot, GoogleBot-Extended, OAI-SearchBot, Bingbot and DuckAssistBot. A single block can make you completely invisible.
3. Add Organization + FAQPage schema
HighImplement Organization JSON-LD schema with name, logo, address, contact and sameAs. Add FAQPage with 10-30 factual Q&As on your main pages.
4. Create a fact sheet page
HighA dedicated page with your history, key figures, certifications, team. Written in factual format. This page becomes the reference source for AI models.
5. Structure content in Q&A format
HighReformat your key pages with questions as H2 headings and direct answers in the first paragraph. AI models preferentially extract this format.
6. Build external citations
MediumEnsure your name, description and contact details are identical on Google Business, LinkedIn, Yelp, industry directories and review platforms. Consistency strengthens your entity signal.
7. Publish fresh content weekly
HighA blog post, an updated FAQ, a case study. AI models favor recent sources. A weekly cadence keeps your freshness signal above the citation threshold.
8. Monitor and re-audit monthly
MediumAI models evolve constantly. What works today may change tomorrow. A monthly re-audit lets you detect regressions and adjust your strategy.
How long does it take to catch up?
The good news: AI positions aren’t locked in like Google rankings. LLMs constantly re-evaluate their sources. Here are realistic timelines.
robots.txt, Schema.org, llms.txt. Measurable impact from the next re-crawl.
FAQ schema and Q&A structuring fixes start showing results.
Fresh content strategy + external citations produce lasting results.
Is the investment worth it?
Market data shows that AI engine traffic converts at 14.2%, compared to 2.8% for Google Search. That’s 5x more effective. Every month of delay means your competitor captures those qualified prospects.
